Architecture Intent
Strategic Vision
- What we are building: An end-to-end Architecture Intelligence Platform that connects business intent, architecture decisions, pattern specifications, and implementation code into a continuously governed feedback loop.
- Why it exists: To eliminate the friction and divergence between strategic design intent and actual system implementation, replacing static, periodic architecture reviews with embedded, real-time reasoning and active governance participation throughout delivery.

Current State Alignment
The system is partially aligned. Foundational runner decoupling, file-backed blackboards, and state diagnostic baselines are accepted and operational. However, operational drift exists: 22 proposals lack progression, foundational orchestration mechanisms operate without persisted ADRs, and decision status mismatches exist between the backlog registry and state evolution projections.
Focus Areas / Roadmap
- Phase 1: Governance Sanitization & ADR Persistence - Reconcile Architecture Work Registry statuses, formally persist the Core Orchestration Pipeline ADR, and purge corrupted backlog artifacts.
- Phase 2: Closed-Loop Governance Runtime - Implement the continuous Detect-Analyse-Plan-Execute-Publish loop in CI to enforce CAS skill contracts deterministically.
- Phase 3: Deep Code Intelligence Layer - Deploy AST-driven code structure analysis to evaluate implementation alignment directly against AID specifications.
- Phase 4: Business Intent Integration - Ingest BRD and strategic artefacts to establish end-to-end forward traceability from business requirements to code commits.
- Phase 5: Architecture Knowledge Graph - Operationalize cross-portfolio lineage modeling and federated decision impact queries.
Gaps & Tensions (Risks)
- Decoupled Core Orchestration Pipeline runs in production without an authoritative persisted Architecture Decision Record.
- Registry lifecycle mismatch where items marked DONE in AEM remain in 'proposed' status within their source decision records.
- Unprogressed proposal accumulation causing telemetry noise and backlog distortion.
- Intent-to-code traceability blind spot resulting from unpopulated intent representations against advanced runtime state.
- Presence of placeholder dummy entries corrupting automated governance metrics and health calculations.
Principles
- {'name': 'Decisions Drive State', 'statement': 'State evolutions in AEM must strictly align with accepted, persisted decision records, ensuring no operational capability is marked complete without formal governance acceptance.'}
- {'name': 'Human Authority Over Autonomous Execution', 'statement': 'Autonomous tooling and agent loops propose changes and detect deviations; human architects retain exclusive authority to accept, modify, or reject decisions.'}
- {'name': 'Traceability Over Abstraction', 'statement': 'Every architectural deduction, rule evaluation, and pattern emergence must maintain forward and backward provenance to verifiable code or requirement evidence.'}
- {'name': 'Continuous Embedded Participation', 'statement': 'Governance must operate as an inline operational participant within active delivery workflows rather than an external post-hoc gateway.'}
- {'name': 'Extend Before Rewrite', 'statement': 'System evolution must incrementally build upon established CAS primitives (AW, ADR, AEM, AID) without breaking domain schema contracts.'}
Emergent Heuristics
drift_containment: When unprogressed proposals exceed 50% of the active backlog, trigger a mandatory reconciliation pass prior to admitting new architecture work. orchestration_formalization: Any runtime pipeline component executing for more than one minor release without an ADR must be marked as blocked for new feature expansion until documented. evidence_boundary_priority: Explicit target boundaries always supersede inherited configuration defaults during structural analysis.
