Architecture Intent
Strategic Vision
- What we are building: Transform CAS from an architecture extraction system into a full Architecture Intelligence Platform that connects business intent, architecture, code, and decisions, enabling continuous alignment and governance participation.
- Why it exists: To enable architecture to be continuously aligned with implementation and business intent, to prevent and detect structural drift, to govern through operational participation rather than periodic reviews, and to provide traceability from business requirements to runtime behavior.
Project Context

Current State Alignment
The system is partially aligned. The Architecture Intent Document is essentially empty, providing no strategic direction or roadmap. The Architecture Work registry contains dummy placeholders that corrupt governance evidence. Some decisions marked as READY in AEM are not yet persisted as ADRs. AEM stages and readiness flags are not consistently derived from Architecture Work state. The AID lacks explicit focus areas and roadmap, preventing traceability from strategic intent to the architecture work backlog.
Focus Areas / Roadmap
-
- Cleanse Architecture Work registry: remove all dummy entries and validate governance metadata.
-
- Populate AID with concrete strategic vision, focus areas, principles, current-state alignment, and roadmap derived from the CAS Future Vision and AEM evolution.
-
- Persist and govern the Core Orchestration Pipeline decision as an ADR, and update AEM stages accordingly.
-
- Establish a derivation mechanism where AEM stages and readiness flags are computed exclusively from Architecture Work lifecycle states.
-
- Define and enforce a mapping from each Architecture Work item to at least one AID focus area to ensure traceability.
-
- Initiate Business Intent Integration: capture and link business artefacts to architecture decisions and patterns.
-
- Implement Code Intelligence layer: structural analysis of codebases, mapping to architecture, and deviation detection against AID.
-
- Expand ReasoningOps and GovernanceOps to operationalize continuous alignment and governance participation in delivery workflows.
-
- Integrate external ecosystem tools for broader architectural context and synchronization.
-
- Develop Interactive Architecture Intelligence Maps for exploration and decision support.
Gaps & Tensions (Risks)
- AID is empty: lacks strategic vision, focus areas, principles, and risk statements, making alignment assessment impossible.
- Architecture Work registry contains dummy data (dummy_string entries), corrupting the authoritative source of planning state.
- Initial ADR for Core Orchestration Pipeline is marked READY but no ADR exists; decision not yet persisted.
- AEM planning state (READY, NEXT) is maintained independently of Architecture Work statuses, violating the architecture work authority principle.
- AID has no roadmap or focus areas, so proposed architecture work cannot be traced to strategic direction.
- 22 proposed architecture work items have not progressed, indicating a stalled backlog with no prioritization mechanism.
- Business intent integration and code intelligence capabilities are not yet implemented, limiting continuous alignment and proactive governance.
Principles
- Extend, don't rewrite - build on existing CAS primitives (patterns, ADR, AEM, AID).
- Keep decisions central - all new capabilities must integrate with ADR as the source of truth.
- Prefer traceability over abstraction - every insight must be linked to evidence.
- Human governance remains authoritative - automation participates, architects interpret, govern, and decide.
- Start from real use cases - validate each capability through actual projects.
- Derive generated artifacts from authoritative sources - AEM and AID must derive from Architecture Work and Decisions, not independent state.
- Maintain single source of truth - avoid duplicate or dummy data in governance registries.
Emergent Heuristics
aem_stage_derives_from_aw: AEM stage and readiness flags must be computed from Architecture Work status, never maintained independently. decision_persistence_before_aem: No decision appears in AEM unless it is persisted as an accepted ADR. aid_must_define_focus_areas: AID must contain explicit focus areas and a roadmap to enable traceability of all architecture work. registry_integrity: Architecture Work registry must contain only valid, non-dummy entries with complete governance metadata. alignment_drives_evolution: Alignment findings should directly produce new Architecture Work items and update the roadmap.
